The Art of an Integrated Strategy Roadmap
Our Approach
Our approach to defining an integrated roadmap starts with a comprehensive investigation into your business, market trends, competitive landscape, and consumer experience. With this context in place, we can define a unified “North Star” goal that aligns the C-Suite to middle management and IT to the Businesses.
From there, we conduct diagnostics across the organization to pinpoint areas where a digital transformation or solution could create value. We generate hundreds of use cases, prioritize them based on their potential value and implement ability, then select the anchor use cases that we will begin with. Simultaneously, our technology and engineering teams are ensuring that the right technology platform is in place with all of the required data sources available. Additionally, we map out the next generation organization model to identify any cultural needs and make any necessary organizational changes for success.
Once the highest value use cases are identified and enabled through data & tech platforms, these use cases are then sequenced into two-to-four-week sprints. This information is used along with our North Star vision to develop long term (3 year), short term (1 year) as well as tactical roadmaps as guides for moving forward.
Synthesize and immerse in the business and landscape (macro trends, competitive position, consumer experience)
Baseline the business current state (BCD), technology and systems, and data integration
Define the “North Star” – the overarching vision and strategy
Define the investment strategy at the C-Suite level
Begin to communicate/ cascade the Product Mindset; articulate the value proposition for employees
Embed digital strategy in business strategy
Conduct Voice of the Customer research, create personas and map customer journeys
Assess channel strategies, gaps and further use cases
Assess Marketing ecosystem, brand tribes, new ventures, agile, product and advanced analytics/ big data for gaps to close
Synthesize personalization strategies, loyalty programs and content marketing for additional use cases
Identify focus areas, value pools, solution areas and use cases from immersion and capabilities and processes
Detail use cases including pain points, current tech and data gaps, integration concerns etc. (key feature areas that will drive value
Highlight gaps in tech, DevOps, engineering or data (and integration)
Determine discreet areas to begin agile methods
Anchor around discrete business use cases and future state
Conduct uplift modeling for value potential at feature area, value pool and secondarily, business area levels
Prioritize feature areas by value (to customer and business) and implementation (time and impact)
Developing portfolio of initiatives to fund transformation
Prioritize feature areas, use cases, and sequencing
Ensure flexible tech and data platform for use cases (from systems capabilities map)
Make high level architecture decisions (new, retained, maintained, enhanced, retired)
Integrate data strategy, DPP, CDP, ML, Predictive analytics into strategy, agile teams and forward looking ways of working
Build alignment on cloud use, cybersecurity, data governance
Re-imagine the role of the technology and engineering organization
Create IT Modernization Plan
Leadership visibility and alignment and establishing a digital-first culture change agenda
Design cultural transformation around driving outcomes, innovation and risk-taking (e.g., agile, speed-to-market, data driven decisions)
Map the desired future org state for each area (e.g., next gen tech function, product engineering, DevOps, BTO)
Implement and reinforce best practice of Agile (small, empowered, cross-functional teams that work in sprints and have a bias for action)
Invest in learning resources and upskilling continually
Develop high-level 3-year Roadmap, Near term Delivery Roadmap (1 year) and Tactical Spring and Program Roadmap
Establish governance model, measurement framework and BTO (turn over product backlog to new leadership)
Establish governance model, measurement framework and BTO (turn over product backlog to new leadership)
Ensure on-going communication, pulse checks and test and learn
